Pennock Field Notes on State of Beauty Paid Media Q4 2026
Pennock Field Notes: Fall 2026
What the spend says
Beauty growth notes, read from the media we buy and the revenue that actually lands.

Before we start
Opinions are cheap. Receipts are not.
Everyone in beauty has a take on AI, creators and retail. These notes come from the spend itself.
Pennock runs paid media for beauty, skincare, hair and women’s wellness brands. Every week we watch platforms report one number and the business book another. That gap is where most growth decisions go wrong.
So for this piece we skipped the survey. We pulled Q3 2026 from the Triple Whale accounts we manage, set it against Q3 2025, and checked it against our own pacing system.
No client is named and no single brand’s numbers appear. Every figure is an aggregate. Where a number is directional, we say so.
One rule for every note: if we could not prove it, it is not in here.

01 · AI search
The new shelf is an answer
AI assistants now send real traffic. The bigger shift is the shopping that happens inside the answer.
THE CLICK COMES LAST, IF AT ALL
2,184
Q3 2025 visits
9,216
Q3 2026 visits
4.2x
Visits from AI assistants grew from 2,184 to 9,216 year over year across our Triple Whale stores. ChatGPT sent 98% of them.
It is still small: 0.36% of sessions, and under $6K of tracked revenue. That is the point. Shoppers are getting the shortlist before they ever click, so the click undercounts the influence.
Q3 was also our first paid test inside ChatGPT: $5.5K of spend.
What we do about it
Write product pages to answer the questions people ask assistants: skin type, routine, ingredients, results timeline. Keep reviews, feeds and retailer listings consistent, because that is what the answer is built from.

02 · Creative
Volume is free. Taste is not.
AI made ads cheap to produce. It did not make winners any less rare.

43%
The top 5% of Meta ads, 37 of 683, drove 43% of Triple Whale attributed Meta revenue in Q3.
At the other end, 1 in 3 ads that spent money drove no attributed revenue at all.
More output is not the edge. Knowing which idea deserves the budget, and killing the rest fast, is.
What we do about it
We brief fewer concepts with sharper hooks, read the first 72 hours, and move budget to the outliers. Every ad name carries its hook and format so we learn which ideas win, not just which files.

03 · Measurement
The platforms grade their own homework
Each ad platform counts its own wins. Summed across our stores, they counted $377K more than the business saw.
Platform reported revenue vs Triple Whale, by brand and channel
| Most under counted pair | 32% under |
| Most over counted pair | 678% over |
| Pairs off by more than 10% | 8 of 13 |
| Meta overall | 16% over |
| Google, one brand over counted | 86% |
Each row compares one brand on Meta, Google or TikTok against Triple Whale.
8 of 13
Brand and channel pairs were off by more than 10% against Triple Whale in Q3. The spread ran from 32% under to 678% over.
The error is not even consistent. Google undercounted at one brand and overcounted at another by 86%. Meta overcounted by 16% overall.
A blanket haircut on platform ROAS does not fix this. Only one source of truth does.
What we do about it
Triple Whale is the headline in every report we send. Platform numbers are directional, used to steer inside a channel, never to compare channels or set budgets.

04 · Creators
Faces open, logos close
Creator ads find new buyers. Brand ads collect from the ones who already know you.
Creator led: 422 ads. Brand made: 1,599 ads.
Share of orders from new customers
Click through rate
Triple Whale ROAS
60%
Of orders from creator led Meta ads came from new customers, against 34% for brand made ads. Creator ads also earned a 46% higher click through rate.
Brand ads posted the better ROAS, 3.7x against 1.9x, because they sell to people who already trust the name.
Judge both on ROAS alone and you starve the ads that refill the funnel.
What we do about it
We give creator and brand ads different jobs and different scorecards: new customer cost for creators, return on spend for brand. Partnership ads run from the creator handle where the account allows it.
Source: Triple Whale pixel attribution, Meta, five stores, Q3 2026. Creator led means ads named as UGC, partnership, whitelist or creator under Pennock naming.
05 · Retention
Skincare is a second purchase business
Acquisition gets the headlines. Repeat buyers are carrying the site.
63%
OUTER RING
Returning buyers, Q3 2026: 63%
COMPARISON
Same stores, Q3 2025: 59%
63%
Of brand site revenue in Q3 came from returning customers, up from 59% a year earlier.
Over the same period, total site revenue in those stores fell 7%. Repeat buyers grew their share of a smaller site.
A first order that never repeats is a cost, not a customer.
What we do about it
We set new customer targets against 90 day value, not first order ROAS. Paid, email and SMS plan the second purchase together, and retention spend gets its own line in the budget.

TikTok’s share of paid media tripled across our stores, from 2% to 7%. Meta held 61% of spend and its spend still grew 14%.
Programmatic and streaming TV went from zero to live tests in a year. Small today, but it is the first time display and CTV have earned a line in beauty plans we run.
What we do about it
New channels get a test budget, a kill date and one success metric measured in store revenue. If a test beats the blended MER, it graduates to the plan. If not, it ends on schedule.

Black Friday now starts in October
Amazon has turned one holiday weekend into a calendar of sales events, and shoppers are buying on its schedule.

Big Deal Days, Oct 6 and 7
$275B
Nov to Dec forecast
$9.86B
US shoppers spent online across all retailers during Amazon’s two day Prime Big Deal Days on Oct 6 and 7, up 8.5% from 2025.
That followed a record $26.4B over four days of Prime Day in June. Adobe expected personal care sales during the October event to run 70% above a normal September day.
Amazon’s ad business grew 26% to $19.8B in Q2. Every early sale is also an ad auction.
What we do about it
We plan the promo calendar around Amazon’s events, not just Black Friday. Listing and advertising are separate decisions, each judged on store revenue and margin, so demand pulled forward at a deeper discount is counted as a cost.

Senior operators say AI makes writing, decks and admin up to 45% faster, and 92% now use it at work every day.
In our own shop, automated pacing checks every account daily. In a single September day it flagged 13 accounts, so people start the day on decisions, not dashboards.
The time saved is only worth something if it moves to offers, launches and the next channel.
What we do about it
Systems watch spend, pacing, naming and reporting every day. Pennock employees own every account and spend the freed hours on strategy. We do not subcontract client work.
